Meesho C2M Pipeline

This case study deck, created for the Meesho Dice Challenge Season 3, outlines a Go-To-Market strategy to scale Meesho's Consumer-to-Manufacturer (C2M) ecosystem. It identifies the core friction. MSME manufacturers hesitating to adopt B2C models due to fragmented demand and inventory risk and proposes a "Demand Slot" product feature. This solution aggregates individual user orders into transparent batch signals, giving manufacturers the upfront confidence to produce. The strategy is supported by a self-funding financial model that leverages bulk shipping savings to fund user referral rewards, alongside a phased deployment rollout targeting specific offline manufacturing hubs.

  2. DECODING INDIA’S C2M GAP The bottleneck is not supply availability.

It is the operating-model gap between batch-based manufacturing and fragmented B2C demand. MEESHO DEMAND 2.83 Billion+ 95.4 M 18.9 M Udyam + UAP registrations MSME registrations As of 11 Sep 2026 1 10.3 orders/user/year Placed Orders 274 Million+ 27.71% Annual transacting users (By Q1 FY27) FY 2025 THE SCALE OF INDIA'S SUPPLY ONLINE-ELSEWHERE LARGE B2B BASE NO B2C CHANNEL Annual Transacting Users on Meesho grew +46% > 11-20% India’s Overall Ecommerce shoppers 1.04 M Meesho sellers Q1 FY27 Why doesn’t this demand translate into production confidence ? 3. SOLUTION - TURNING FRAGMENTED DEMAND INTO PRODUCTION CONFIDENCE Manufacturers plan

in batches; customers buy one order at a time. Demand Slot connects the two without changing how customers buy. HOW DEMAND SLOT WORKS STEP 1 - CUSTOMER BUY NORMALLY Customer checks out ONE SKU. ONE DEMAND SIGNAL. BEFORE AFTER PRODUCT EXAMPLE BLACKOVERSIZED T-SHIRT ₹399 DEMAND SLOT - 7/10 I DON'T KNOW IF DEMAND WILL COME ? ⚫⚫⚫⚫⚫⚫⚫ ◦ ◦ ◦ 7 individual orders recieved STEP 12- MEESHO AGGREGATE DEMAND Individual orders feed the SKU's Demand Slot. STEP 3 - DECISION EVALUATE Demand velocity Batch economics Return risk Manufacturer capacity 1 Black Tshirt 1 Black Tshirt Live demand signal 3/10 6/10 9/10 → 1 Black Tshirt Demand Signal PRODUCTION SIGNAL + + Return Risk BATCH ECONOMICS 1 Black Tshirt Demand + returns are difficult to anticipate. STEP 5 - OUTCOME DELIVERY + RETURN → LEARNING Closed loop SMALLER BATCH NORMAL BATCH OPTIONAL ACCELERATOR Buy Share More demand signal Reward settles as Meesho Credit after delivery + return window. → WHAT IF ORDERS COME BACK? and more FINAL RECOMMENDATION TO MANUFACTURER → Checkout remains immediate — the slot changes production planning, not customer purchase. → High return propensity ↓ Reduce production exposure FIXING CHURN Onboard ↓ Wait ↓ Low early orders ↓ Lose conviction ↓ Churn → Select 1–3 High-fit SKUs ↓ Build demand evidence ↓ Production Proof ↓ Repeat ↓ Scale → EARLIER SIGNAL LESS SPECULATIVE PRODUCTION SKU-LEVEL LEARNING REPEATABLE ECONOMICS CONFIDENCE TO CONTINUE → →
  4. Deploy + Scale Meesho’s Roadmap for C2M Growth Manufacturer Acquisition

Strategy Target Segments We target highly ordered, shareable categories (Fashion, Home). We prioritize C2M-ready factories in clusters like Tiruppur and Moradabad who have scale but remain offline. The Operating-Model Mismatch Large manufacturers reject B2C because of inventory risk, uncertain demand, and the hassle of unit-level pick/pack operations disrupting their bulk rhythm. DEMAND-BACKWARD C2M GTM The Setup The B2B Slot System FIRST C2M COHORT The Buyer Referral Engine Maine ye table order kiya hai 500 ka, dekho kaisa hai! Achha lag rha hai,mai bhi soch rhi hun lene ka. Link bhejna iska Iska 10 me se 8 slot fill hogya hai, order krdo mere link se, bonus milega aur jldi aajayega Footwear & Accessories 18.5% B2Cdemandwith more batch-like production planning by giving manufacturers an early, visible demand signal before committing the batch. At the end of the window, Meesho evaluates demand + economics and chooses the viable production path. Home, Kitchen & Furnishing 19% FY-25 The Economics Self-Funding Economics 10 orders dispatch at once instead of 1. The bulk shipment drops the per-unit logistics fee. We pass that exact logistics saving back to the users as a "Slot Completion Reward" + "Referral Bonus." Zero extra cash burn for Meesho. Phase 1 (0-30 Days) - Pilot Phase 2 (30-60 Days) - Stabilize Target: Online-Active-Elsewhere cohort. - Tiruppur (Apparel) & Agra (Footwear). Target: Offline-Only factories. -Moradabad (Home/Brassware). Action: Launch the New Seller Boost Window (organic discovery, zero subsidy) + run a Demand Proof Sprint with 50 pilot factories. Beauty & Personal Care 11% Kids & Baby Apparel 11.6% 39.9% The Viral Loop B2C Demand, B2B Economics ≤24H DEMAND OBSERVATION WINDOW ₹10–50 Cr manufacturers Apparel Basics Home/Kitchen Accessories We target High-demand + batchable + repeatable SKUs. Manufacturer sets a viable batch slot (e.g., 10 units). This live slot is visible on the Meesho App and the Seller Dashboard. Action: Roll out the RTO Shield (capped return exposure for first 90 days) & establish Assisted Ops Hubs for bulk drop-offs. Phase 3 (60-90 Days) - Scale Target: Previously churned Meesho C2M sellers. Action: Re-engage lost supply using live BatchFill demand data. Tie continued Boost visibility to catalogue exclusivity commitments. Key Performance Indicators (KPIs) 30D Incremental NMV / Active C2M Manufacturer Activation Time to first viable demand signal Demand Slot completion rate Demand velocity Retention 30/60/90D active rate Repeat production signal THE UNIT ECONOMICS FLYWHEEL Consolidation can lower perunit fulfilment cost — pilot will quantify the actual saving. Reward is paid only when incremental contribution covers reward cost.
